
Ask most operators where their money goes and they will say lights and rent. Ask their bookkeeper and the answer is usually labour — and the majority of it lands in the fortnight after the cut, in rooms that get a fraction of the design attention the flower rooms get.
With wholesale prices compressed, this is where cost per pound is actually decided. Not in the grow.
Where the hours actually sit
Broken down honestly, the post-harvest sequence is: cut and transport, hang or rack, monitor the dry, buck, trim, sort and weigh, cure, then pack. Of these, trimming and bucking dominate, and handling between steps — the moving of material from one station to another — is the hidden cost that never appears as its own line.
It is worth measuring your own. Most operations are surprised by how much time is spent moving totes rather than working on flower.
The fixes that pay back without costing quality
- Cut the number of transfers. Every move is labour and lost trichomes. Rooms arranged in sequence beat rooms arranged by whatever was available.
- Stage at working height. Racking and benching that puts material where hands already are removes an enormous amount of lifting and bending across a season.
- Instrument the dry room. Time spent walking in to check a hygrometer is time, and it produces worse data than a sensor that logs.
- Standardise containers. One tote size that stacks, fits the rack and matches your pack sizes removes a surprising amount of decision-making and re-handling.
The trade-off nobody states plainly
Machine trimming is dramatically faster and it costs you product quality. That is not an argument against it — at some volumes there is no alternative — but it should be a decision made with the number in front of you rather than by default.
The question worth answering is what your buyer pays for. If you are selling into a market that assesses nose and appearance, hand-finishing the top grade and machine-running the rest is usually better economics than treating the whole harvest the same way. If you are selling into extraction, the calculus is entirely different and speed wins.
Automation that actually removes labour
Environmental automation does not trim anything, but it removes a category of work that is easy to overlook: the checking. An operation where someone walks the rooms four times a day to read gauges is spending real hours on a task a controller does continuously and better. It also removes the 2am failure that costs a room.
Start by measuring
Before buying anything, time your own post-harvest for one cycle. Hours per pound, broken down by step. Most operations discover that the expensive step is not the one they assumed, and that the cheapest fix is a layout change rather than a purchase.
Labour is the cost that grew while prices fell. It is also the one most within your control — which makes it the obvious place to look when the market gives you nothing else.
